I have a 79 kz250a and unfortunately compression is really low, cyliniders are scored and it looks like a top end rebuild is on the cards, not sure what the bottom end is like yet.

But does anyone have any idea where I can actually get parts for this thing? Even finding gasket sets for this specific model is really problematic...

If rebuilding becomes cost prohibitive, potentially an engine swap may be my only option... any ideas what might fit? I assume maybe a KZ400 would fit OK?

Howdy. In the diagrams at Partzilla a 79 250A isn't listed, but instead a 200A. In 1980 there's a 250-D. The KZ400 engine is completely different as it's a Twin, as is the 305. Some parts, such as gaskets & o-rings, may still be available at the dealer, but eebbaayy is probably the most common source for oem. Z1Enterprises.com may have some stuff for your bike, whatever it is.

Partzilla has a cross-reference. find your model then in whatever diagram you choose, click the part name to see the full part number & x-ref. If you log in, the full part numbers are shown below the part names. note: the x-ref isn't 100% accurate, so double-check before buying anything. most stuff is NLA even if partzilla seems to indicate that they have it. so get the numbers & head over to eb. If partzilla has a photo of the part, then they should have it. no pic, maybe, maybe not.

There are more than 1,000 parts for the KZ250 on eBay. Look there to see if they have what you need.

Regarding putting a KZ400 engine in a KZ250 frame - well given enough money, time, and engineering prowess I suppose it could be done. I once put a BSA 500 twin engine in a BSA 350 single frame - but I wouldn't do it again. Take a look at the two images below and you will see that the KZ250 and KZ400 frames are VERY different. Ed
